Palantir reported something remarkable in its Q4 2025 letter to shareholders, and buried it in a philosophical treatise about Deng Xiaoping and Fourth Amendment jurisprudence: its US commercial business crossed $507 million in a single quarter, growing 137 percent year-over-year. That number — confirmed in CEO Alex Karp's shareholder letter and the company's earnings release — means Palantir's US commercial revenue more than doubled in twelve months while posting $609 million in GAAP net income for the quarter. The Rule of 40 score hit 127 percent.
The financial results are the artifact. The thing driving them is older and stranger.
"The strings of text produced by the language models are little without a software architecture that can lend a grammar and structure to the output of these probabilistic prediction engines," Karp wrote. "The models must be tethered to objects in the real world, and it is that tether, that means of grounding and orientation, that we have built."
That tether is Palantir's Ontology — a semantic layer the company started building before the current generation of large language models existed. While the rest of the enterprise software world spent the last decade debating whether AI would replace BI dashboards, Palantir was constructing a structured representation of what an organization actually is: customers, inventory, supply chains, factories, contracts, and the business rules that connect them. The Ontology maps raw enterprise data to these real-world objects in a form that AI systems can reason about. Without it, a language model asking about "the customer" doesn't know which customer, in which system, with which contract terms, in what state of fulfillment. The hallucination problem is not a bug in that scenario. It is the default condition.
This is why Palantir's twenty-year bet looks prescient rather than obsolete. The company spent two decades building the data integration and semantic mapping layer that enterprises never quite finished building themselves — and that LLMs, without such a layer, cannot do reliably. The Ontology is not a database. It is not a data warehouse. It is the schema of a specific business, expressed in a form that makes an AI useful rather than just articulate. When a parts shortage hits a Mediterranean port, an AI connected to the Ontology knows which contracts are affected, which customers were promised delivery dates, which suppliers are alternatives. Without that grounding, the AI describes a parts shortage. With it, the AI can do something about it.
The runtime layer Palantir built around the Ontology is called AIP — the Artificial Intelligence Platform. AIP turns the Ontology into an execution environment for AI agents. The Stellantis implementation is the production case study Palantir points to: when a supply disruption occurs, the Palantir-powered system does not generate an alert for a human to act on. It analyzes logistics costs, production schedules, and demand simultaneously, then autonomously re-routes the supply chain. The question Palantir is asking is not "can an AI answer a question about our supply chain" — it is "can an AI take an action inside our supply chain and be right enough of the time to matter."
Two commercial partnerships announced alongside the earnings extend this reach. Stellantis extended and deepened its Palantir engagement across manufacturing and supply chain operations. Bain & Company expanded its "force multiplier" alliance, positioning Palantir's platform as delivery infrastructure for the consulting firm's own client work. Both are multi-year. Neither disclosed financial terms.
The mechanism for new customer acquisition is Palantir's Bootcamp model — intensive structured engagements where customers build working prototypes on their actual data before committing to a subscription. Palantir describes customers as achieving outcomes with AI "in a matter of hours", not months. The distinction matters: Bootcamps are the commercial sales motion, not an add-on service. Customers do not buy software and wait for implementation. They attend, build, and decide based on what runs. The US commercial growth trajectory — $507 million in Q4 2025 — is the number that validates the model.
The competitive positioning is precise. Palantir is not competing with Snowflake on data storage or with Microsoft on Azure AI tooling. It is competing on a narrower, harder question: can enterprises build AI agents that operate reliably on private data — not by fine-tuning models on that data, but by wrapping the data in an ontology that LLMs can navigate without hallucinating? Thomas Kavanaugh, an executive at Thomas Kavanaugh Construction, called it "the secret weapon" on Palantir's earnings call: "Foundry is our operating system... The ontology is the secret weapon. Nothing else comes close." The Lear automotive supply chain expanded from 100 users and four use cases to 16,000 users and 280 use cases, per comments on Palantir's earnings call. A utility company grew annual contract value from $7 million to $31 million in a single year.
The bull case for Palantir as the operating system of enterprise AI action is real, and the quarterly numbers back it up. The bear case is also real. Karp's platform only works when Palantir's professional services team builds the Ontology for the customer — a consulting-intensive, high-cost motion that does not scale like pure software. The company generated $4.48 billion in revenue in 2025, employs thousands of engineers who deploy alongside customers, and carries $7.2 billion in cash with zero debt — impressive, but the "software platform, not consultants" claim in the shareholder letter is aspirational in ways the financials do not yet fully reflect. Whether Palantir can transition from building ontologies for customers to customers building their own ontologies on the platform is the next strategic question.
The Ontology as the tethering layer is Palantir's answer to the reliability problem in enterprise AI. Whether it scales before the professional services headcount does is the question the next four quarters will answer.
